Why the big employee survey doesn't work

60 questions. Once a year. And no one quite knows what to do with the answers.
Most companies have tried it.
A big, thorough employee survey.
Sent out carefully in January.
Followed up with a slide in March.
Filed in a spreadsheet somewhere.
And then the same thing next year.
It's not malicious.
It's a system built the wrong way.
The problem with the format
A survey with 50–80 questions takes 20–30 minutes to complete.
Response rates drop.
The answers that do come in are shaped by fatigue. Not reflection.
By the time an employee reaches question 47, they're not answering question 47.
They're just trying to finish.
The most honest answers disappear first. The difficult, nuanced, important ones, the ones that require a bit of thought. Those are the ones people skip when they're worn out.
The problem with the timing
Wellbeing changes continuously.
A measurement in January says nothing about what's happening in August.
From the time the survey goes out to the time results are analysed and presented, months can pass.
By then, reality has already moved on.
Employees don't remember what they answered.
Managers have lost the context.
And the conclusions being drawn are based on data that's already old.
What the alternative looks like
Shorter surveys. More often.
3–8 questions. Under two minutes to complete.
Sent monthly or quarterly.
Response rates are higher because the barrier is lower.
Answers are more honest because employees are present.
And the data is current enough to act on.
That's not a compromise.
That's a better method.
When the big survey makes sense
The annual survey has its place. As a yearly anchor.
An in-depth snapshot that sets the frame for strategic work.
But it should be supplemented by ongoing measurement. Not replaced by it.
The annual survey shows the direction.
The pulse check shows whether you're actually moving that way.
A survey that takes 30 minutes to complete and 3 months to analyse doesn't solve a problem.
It documents it. Long after the fact.
